The ChallengeBring structure to a post-acquisition organisation
Protection Unit is a Belgian security services company established in 2008. In 2019, the organisation was merging with former competitor Fact Group and needed a robust digital solution to help structure the newly combined operating model.
The requirement went beyond project tracking. The organisation needed to capture and catalogue business processes, clarify functions, roles and responsibilities, organise performance information and translate long-term strategic direction into measurable annual objectives.
The ApproachCombine technology, operating-model design and leadership enablement
To support Protection Unit's three major offices in Liege, Brussels and Antwerp, the implementation combined Presto with consulting support. Luxembourg-based MK PM Consulting took the lead role in product installation, Senior Management Team training and accuracy of the initial KPI data load.
The work created a common structure for leaders to understand the organisation, its responsibilities and the performance measures used to govern it.
Performance GovernanceMove 350+ KPIs out of fragmented spreadsheets
With digital transformation high on the agenda, Protection Unit wanted a more effective way to measure and govern daily business activity. Presto KPI was introduced to reduce the risks and administrative burden associated with offline spreadsheet-based management of a portfolio exceeding 350 KPIs.
The resulting structure gave leaders faster access to performance information and a clearer basis for identifying operational variance and improvement opportunities.
ObjectivesWhat the team set out to achieve
- Give the post-acquisition organisation visibility into functions, roles and responsibilities.
- Group 350+ KPIs into categories and sub-categories for quicker access to information.
- Support 16 Division Heads through the handoff and training of the Presto KPI management solution.
- Capture business-process taxonomy at team level and connect underperforming KPIs to process optimisation opportunities.
- Reduce time spent on excessive documentation, paperwork and communication.
The ResultsA faster route from organisational change to governed execution
The management team was brought up and running with six cumulative hours of video and remote support. Sixteen team leaders and their supporting personnel, roles and responsibilities were captured, while 350+ KPIs were loaded and ready for the first day of team-leader training.
Ten reporting views were introduced and actively used to communicate operational variance and improvement opportunities. The original case study also records an estimated 24 hours per month saved on administrative activity by reducing the spreadsheet work previously required for data retrieval and report compilation.
